Finding Your Repeat Customers: Simple Segmentation for Shops

A small group of customers usually brings most of a shop's revenue. How to identify regulars, lapsed customers and big spenders from billing data, and what to do for each group.
Most shops have a group of regular customers who bring a large share of revenue, and many customers who bought once and never returned. If you record customer phone numbers at billing (with their agreement), your billing data can tell you who your regulars are, who is drifting away and who spends the most.
Four simple segments
Using the last 6–12 months of bills:

The three numbers behind it
- Recency: when did they last buy?
- Frequency: how often do they buy?
- Spend: how much in total?
You do not need complex tools. Sorting customers by these three numbers in your billing software or a spreadsheet works.
Act on lapsed customers first
Bringing back a customer who already knows you is usually cheaper than finding a new one. A short message often works: "Namaste from Patil Kirana. We haven't seen you in a while. New stock of [item] has arrived." Only message customers who agreed to receive messages.
Protect the regulars
Regulars notice when service slips. Make sure their usual items are always in stock, and that staff recognise them.
Measure
Track repeat customer share and the number of lapsed customers each month. If lapsed customers are growing, ask why: price, stock-outs, service or a new competitor.
